Every organizational problem — regardless of industry, size, or apparent complexity — exists somewhere inside the organization's architecture. The challenge is not solving the problem; it is locating it with enough precision that the solution can be designed, tested, and validated at the right level of granularity.
1stP decomposes the client's total architecture into its smallest inspectable units — building blocks. Each building block is a node on the architecture tree: one spine that starts at field-level sensors at the bottom of the ISA-95 stack and follows the signal into data, the data into the information teams work from, and that information into the value that meets mission and purpose at the top of the strategic layer. Every node can carry a hypothesis. Every hypothesis must be falsifiable.
The architecture tree is the agnostic, industry-independent backbone of the 1stP method. It is organized as a vertical stack of architectural layers, each containing a set of building blocks. The tree is instantiated for each client by populating the nodes with the client's actual data, systems, roles, and KPIs.
Vertical (depth) · from physical reality at the bottom — sensors, equipment — to abstract intent at the top: mission and purpose.
Horizontal (breadth) · multiple parallel branches at each layer, representing the full width of the organization: geographies, business units, product lines, user segments.
The hypothesis engine is the analytical core of 1stP. It operates on the architecture tree by generating, testing, and eliminating hypotheses for each active building block — those identified as potentially relevant to the client's problem statement.
A pivot is not a solution. It is a direction. Specifically, it is the intervention with the highest probability of creating meaningful, durable change — identified by the convergence of surviving hypotheses across the architecture tree.
When hypotheses in multiple layers of the tree survive the falsifiability protocol and their building blocks share a common node in the organizational or data architecture, a convergence point emerges. This convergence is the pivot candidate.
